Resilience in life sciences supply chains is shifting from buffers and contingency plans to a more structural approach. Networks are being redesigned, capacity choices reconsidered, and flexibility engineered directly into manufacturing and sourcing models. However, even the most resilient network has limits if an organisation cannot spot disruption early, decide quickly, and act with confidence. That is where intelligence is critical.
If resilience is about designing operations to absorb disruption, intelligence is about improving how to detect signals, make decisions and coordinate action. This is why AI is dominating the life sciences agenda. The real question is no longer whether AI has potential. It is whether you can move from experimentation to embedded operational value.
Across planning, quality, manufacturing, procurement and commercial analytics, promising use cases are easy to find. What is trickier to identify is scaled impact. Many organisations are stuck in a familiar pattern: successful proof of concept, positive feedback, internal excitement, and then limited industrialisation. The pilot may prove a model works but it fails to show if an organisation can run with it.
This distinction matters because AI creates value in life sciences only when it improves real decisions in real workflows. The most relevant question for C-Suite leaders is therefore not what are effective AI use cases, but where can it materially improve decision making.
In operations, the answer is often found where complexity is high, data is fragmented, and expert time is scarce. AI adds value here not by replacing judgment, but by reducing friction between signal, analysis and action. Sanofi provides one of the clearest examples of this shift. As part of its manufacturing and supply transformation, Sanofi reports using generative AI to automate the creation of 3,500 annual Product Quality Reports, targeting a 70% reduction in preparation time.
This matters more than it might first appear. Product Quality Reports sit at the heart of regulated operations, demanding rigour and repeatability. This makes them a prime test of where AI truly adds value. If AI removes much of the manual effort in compiling and formatting these reports, the real gain is not productivity. It is freeing experts to focus on higher‑value analysis and decisions.
This illustrates a broader principle: AI creates value in life sciences when it is embedded in critical workflows, not when it sits alongside them.
Sanofi’s broader initiatives reinforce the point. Predictive drug stability modelling, automated planning, and digital tools for tech transfer, and regulatory filings are not cosmetic digital upgrades. They target cycle times, launch readiness and execution, where delays and rework have direct business consequences.
An often underestimated challenge is governance. In regulated industries, a technically strong model is not enough. To scale AI responsibly, it’s critical to have clarity on accountability, risk management, data quality, control frameworks and adoption, areas where many initiatives stall.
Pfizer provides a useful counterexample. In its 2024 Impact Report, the company details that its AI risk management programme is overseen by a cross‑functional AI Council, supported by AI principles, corporate policy, training, risk assessment and enterprise controls.
This matters because it addresses one of the most common blockers to scale: uncertainty over who owns AI‑related risks and how decisions should be governed. In life sciences, AI can influence regulated documents, manufacturing processes, supply decisions and commercial activity. Trust, traceability and compliance matter as much as performance.
The organisations most likely to scale AI successfully are not those that move without controls, but those that put governance in place early enough to enable adoption rather than restrict it.
Moving from pilot to scale does not always mean proving immediate business impact in the pilot itself. In some cases, the primary purpose of a pilot is to prepare the data platform, architecture and operating conditions needed for future industrialisation.
For one of our life sciences clients, Machine‑learning sales forecasting was deployed at scale after an initial pilot whose main role was not to validate gains in isolation, but to prepare the data foundations, systems architecture and operating model required to industrialise the solution later. This is a more mature way to think about transformation. AI is not just a tool to be tested, but a capability that requires a viable environment. Data quality, systems integration, workflow design, model ownership, user adoption and governance all determine whether a promising pilot becomes an operational asset.
AI can improve forecast quality, reduce manual effort in regulated processes, accelerate technology transfer, support launch readiness and help teams focus their attention where it adds the most value. The technology is rarely the limiting factor, the operating environment is.
The organisations that will move ahead are those that treat AI less as a portfolio of isolated innovations and more as a way to systematically improve decision quality across the business. However, better signals and decision making do not automatically translate into better enterprise outcomes. It’s imperative to have an operating model capable of turning resilience and intelligence into coordinated action, with great execution discipline.
