Operating in one of the most complex industries, life sciences organisations have become increasingly skilled at delivering reliability at scale. However, that operating model is now under visible strain, and supply chains are reaching a tipping point.<\/p>\n<p>Geopolitical fragmentation, policy volatility, concentration risks in critical inputs, and the rising importance of supply continuity are reestablishing old assumptions about how supply chains should operate. What was once treated primarily as an operational concern is becoming a strategic question for leadership teams; what does a resilient supply chain in the life sciences industry actually look like?<\/p>\n<p>Signs of this change are already visible in the strategic moves companies are making. Resilience is not just discussed, it is increasingly being built into network design, capacity decisions, and manufacturing models, rather than treated as a downstream mitigation exercise. Resilience is no longer something discussed in theory or addressed after disruption occurs.<\/p>\n<h3>Why fragility now carries a higher cost<\/h3>\n<p>That shift matters because businesses are operating in an environment where the cost of fragility is rising. A supply issue no longer means only temporary disruption. It can affect launch trajectories, patient access, regulatory confidence, working capital, and ultimately growth. At the same time, portfolio\u2019s are likely becoming more complex. Product mixes are shifting, while new therapies demand different manufacturing and distribution models, and demand patterns are harder to predict. In this context, optimising networks for average conditions and compensating with buffers when disruption occurs is no longer enough.<\/p>\n<h3>Signals of the new resilience playbook<\/h3>\n<p>Resilience is increasingly becoming a structural capability. Sanofi offers a striking example with Modulus, its modular biomanufacturing model, with facilities in France and Singapore expected to be fully operational in 2026. These sites are designed to be digitally enabled and highly flexible, capable of producing multiple vaccine and biologic types, including viral, mRNA and recombinant protein products, while supporting regional production needs in Europe and Asia, particularly in a pandemic scenario.<\/p>\n<p>The significance of this initiative is not technology alone; it reflects a deeper shift in design logic. Flexibility is being engineered directly into the asset base. Rather than relying on buffers and workarounds, resilience is built into how and where products can be made.<\/p>\n<p>This is an important distinction. Many resilience programmes prioritise downstream countermeasures: more inventory, more supplier checks, more escalation mechanisms. Those levers have value, but do not fundamentally change how the network behaves under stress. Sanofi\u2019s approach signals a more advanced view, where resilience is not treated as an overhead cost, but a capability embedded in production design, regional responsiveness, and manufacturing adaptability.<\/p>\n<p>Novo Nordisk provides a different but equally relevant signal. In its 2024 annual report, the company outlines plans to invest more than DKK 80 billion (10.7B EUR) in new active pharmaceutical ingredient facilities as part of a major capacity expansion, driven by rising demand and the need to ensure stable supply of its medicines. This is not a cosmetic adjustment. It is a large-scale industrial response to supply pressure. This suggests that in some contexts, resilience starts with capacity confidence. When supply security is directly linked to growth and patient access, incremental measures are not enough.<\/p>\n<p>Viewed collectively, these examples show there is no single blueprint for resilience within the life sciences industry. Some organisations will prioritise modularity and flexibility. Others will focus on capacity expansion or deeper footprints in critical areas. Responses need to be aligned to the actual sources of vulnerability in your business. The right response depends on where vulnerability genuinely sits within the business.<\/p>\n<h3>Why many resilience programmes underdeliver<\/h3>\n<p>Many companies find it difficult to move from intent to impact. The need for resilience may be recognised, but responses remain too general. Network reviews are launched without clarity on what problem they solve. Redundancy is added without segmenting where it is truly needed. Resilience can also be treated as a supply chain issue alone, when the most important trade-offs cut across procurement, manufacturing, planning, quality, regulatory and commercial teams. The most effective approach starts with a sharper diagnosis.<\/p>\n<h3>Where to focus and what to trade off<\/h3>\n<ol>\n<li>First, businesses need to look at where they are too concentrated for the level of business risk they carry. That concentration may sit with a supplier, site, market, process, or product family. The answer should guide where dual sourcing is considered, regionalisation, inventory positioning, or capacity expansion. Novo Nordisk\u2019s investment illustrates how strategic this question becomes when supply security underpins growth.<\/li>\n<li>Next, look at where flexibility is needed, rather than blanket redundancy. This is where resilience programmes often become unnecessarily expensive. Not every product or node requires the same protection model. Some products are stable and predictable, others are volatile or strategically critical. Sanofi\u2019s modular manufacturing approach points to a more selective answer, increasing the ability to adapt where the environment is changing fastest, rather than hardening the entire network in the same way.<\/li>\n<li>Finally, check whether business infrastructure will allow a more resilient network to operate. Resilience is not only about assets, but also about planning, governance and decision-making. You may create optionality on paper, but if planning processes are weak, decision rights unclear, or cross\u2011functional coordination slow, that optionality will not translate into better performance. In the life sciences industry, this challenge is amplified by regulatory, quality and service requirements that limit room for improvisation.<\/li>\n<\/ol>\n<p>Resilience cannot be reduced to a simple cost-versus-service debate. The real tension is more subtle. Enough flexibility is needed to absorb shocks and support growth, without turning the network into a source of chronic complexity and cost inflation. That requires segmentation, explicit trade-offs, and a clear distinction between resilience that creates value and resilience that merely adds overhead.<\/p>\n<p>In practice, the focus is less on should businesses be more resilient, and more on where exposure lies, what type of resilience is needed, and what are the operational consequences of building it will be. Network design, sourcing strategy, planning maturity, inventory policy and manufacturing footprint need to be considered as a collective.<\/p>\n<h3>Resilience is becoming industrial strategy<\/h3>\n<p>Life sciences companies best placed to navigate the next few years will not be those that simply add buffers everywhere. They will be those that make resilience more intentional, targeted and structural. Sanofi\u2019s modular regional model and Novo Nordisk\u2019s capacity investments point in different directions, but they reflect the same reality, resilience is no longer a contingency topic, it is becoming a core element of industrial strategy.<\/p>\n<p>Even the best-designed network has limits if signals cannot be interpreted quickly and directed into better decisions.
